The 5-minute rule: why the fastest contractor wins the job
It's the most replicated finding in sales research: answer in under 5 minutes or watch the job go to whoever did. Here's the data — and how a one-truck shop actually pulls it off.
A homeowner's roof is leaking. They fill out three contact forms. Who gets the job? Almost never the cheapest bid, the best reviews, or the nicest website. It's whoever responds first.
The research, in plain English
The numbers behind the 5-minute rule come from the Lead Response Management study led by Dr. James Oldroyd (with InsideSales.com), which tracked 15,000+ leads across 100+ companies and was popularized by Harvard Business Review. Two findings anchor the whole field:
- Contacting a lead within 5 minutes makes you roughly 21 times more likely to qualify it than waiting 30 minutes.
- You're roughly 100 times more likely to even reach the person at 5 minutes versus 30.
And the industry's actual behavior? A Harvard Business Review audit of 2,241 U.S. companies found the average first response time was 42 hours. Forty-two hours. The bar isn't high — it's on the floor, and most contractors still trip over it. Sources: Teamgate research summary; CallRevu 2026
Why contractors are structurally slow
This isn't a lecture about hustle. Contractors are slow for legitimate reasons:
- You're on the tools. You're on a roof, in an attic, or under a house when the lead comes in. You can't take a sales call mid-shingle.
- No office staff. Most shops under $2M don't have a dedicated person watching the inbox.
- Nights and weekends. Homeowners shop for contractors at 8pm. You're eating dinner. The lead goes cold by morning.
The homeowner, meanwhile, has already moved on. By the time you call back, they've booked with whoever answered — and your callback feels like an interruption, not a rescue.
The fix, in order of effort
Level 1 — Instant notification. If leads go to an email you check twice a day, you've already lost. Route every inquiry to your phone as a text or push notification, immediately. Free. Do it today.
Level 2 — A real first touch in under 5 minutes. A short text — "Hey, it's Mike from Johnson Roofing, got your request about the leak. Are you free for a quick call in the next 20 minutes?" — keeps you in the race while you're still on the ladder. Templates + phone notifications get most shops here.
Level 3 — Automatic qualification, 24/7. This is where AI texting earns its keep: every inquiry gets an instant, natural text back, the system asks the qualifying questions (what's the issue, where's the property, when works for an estimate), and books straight onto your calendar. Nights, weekends, mid-roof — the response time is always under a minute.
Speed without qualification just books bad estimates
One honest caveat: answering fast with zero filtering means you'll race across town for tire-kickers. Speed gets you the conversation; qualification decides whether the conversation is worth having. The shops winning this game do both — instant response and three or four qualifying questions before the estimate is booked. That's exactly what our system does: fast first, smart second.
The math that should bother you
Take your last 20 leads. How many did you contact within 5 minutes? If the answer is "three," the research says the other seventeen were mostly decided before you called. You don't have a lead problem — you have a response-time problem, and it's the cheapest one in your business to fix.
